I didn't learn any of this from a textbook. I learned it by getting it wrong first, trying to be the cool boss with no boundaries in place, and watching it backfire horrifically. I learned it again working under managers who handled hard conversations badly, and a few who handled them beautifully, and noticing the difference it made every single time.
