THE THREE PILES

Hot is a real 24 to 48 hour consequence. A person is blocked, money moves, a customer feels it, a hard deadline passes. Maximum three. If a fourth enters, one leaves.

Warm matters but isn't urgent yet. It needs information, access, energy, another person, or a specific return time. Give it fuel or a date, otherwise it's probably Cold.

Cold has no current consequence. Park it. Cold isn't deletion and it isn't failure. It's reclaimed attention, and the Cold pile should probably be your longest one. That means the filter worked.


WHAT'S IN IT

Six pages, letter size, print it as often as your week requires.

Why volume isn't consequence, why unfinished isn't the same as active, and why re-deciding is the part that's actually expensive.
