#105: The Oni's Road | The tunnel remembers every dishonorable step. A Feudal Fantasy One-Shot for Fifth Edition
The mountain judges the living and the dead — and it has already started judging you. Ring the bell, climb the holy dark, and face the demon who wears the face of the abbot's finest student.
Twenty years ago, Brother Goro took up the Sacred Blade to avenge his murdered sister. The blade cut the evil out of the world — and his grief, his restraint, and his humanity along with it. What came back was Goro the Red, an Oni warlord who has seized the monk tunnels of Mount Kurogane and named himself the mountain's judge.

The wounded Abbot Kenji begs your table to go where he could not: through seven sacred gates, past the guardians and the shadows, to the throne room at the tunnel's end. Recover the Sacred Blade. Face the demon. And decide what a fallen man is owed.
A complete fifth-edition adventure you can run tonight, cold, with zero preparation.
What's Inside
- A full 2–3 hour one-shot for 2–3 players at levels 2–3 — genuinely zero prep
- Seventeen named scenes across four acts, with a branching Act Two: take the Silent Way or the Warrior's Road, both leading to the Bell of Warning
- The Mountain's Honor — a visible 0–10 track that judges how your table plays and physically weakens or strengthens the final demon based on the honor you carry into his throne room
- 24 read-aloud blocks, written to be read cold at the table without rehearsal
- A three-phase boss with a weak point, a secret, and a mercy — tuned so it never one-shots a hero and stays winnable by any pair of the pregens
- Seven creature stat blocks and four NPCs, all SRD 5.1-compliant
- Four ready-made characters — any two of them form a viable party, no filler seats
- 6 battle maps, 6 opening hooks, and contingencies for when players go off-script
Three endings. No right one.
When the demon finally kneels, the choice belongs to your table: shatter the blade and end him, bind his soul into the steel and carry it, or offer him the blade and a chance at redemption. Each ending is fully written, with consequences, an epilogue, and a hook into whatever you run next. Groups argue about this one on the drive home.
A villain worth the fight.
Goro is not a monster to be cleared off a map. He is a grieving man the Sacred Blade hollowed out, and the mountain remembers who he used to be. This is a culturally rooted feudal-fantasy tragedy — torii gates as sacred thresholds, offerings that genuinely matter, guardian spirits that watch how your party behaves and open or close the road accordingly. The mountain is beautiful before it is dangerous, and it is always, quietly, keeping score.
Built for the table you actually have
Most published adventures assume four to six players and a Game Master with a free weekend. This one is built for two or three friends and one evening. Every fight is tuned for a small party, every clue has three separate ways in, and every scene has a written fallback for the moment your players do something nobody planned for.
The maps are a suggestion, not a requirement — the book says so out loud. Run it on a grid, on a whiteboard, or entirely in the theatre of the mind.
What you need
The core fifth edition rules and two to three friends. Everything else — characters, creatures, maps, and the whole night — is in this book.
