Why Consequence-Based Behaviour Management Doesn't Work for PDA, Autistic & ADHD Students, And What Does

Most behaviour management systems in schools are built around consequences, reward charts, points systems, loss of privileges, and time-outs. For many students, these systems work adequately well. They provide clear structure, predictable feedback, and enough motivation to maintain expected behaviour.

For autistic students, students with a PDA profile, and many ADHD students, they frequently make things significantly worse.


Why consequence-based approaches can backfire

For a consequence-based system to work, several things need to be true: the student needs to be regulated enough to make a cost-benefit calculation, they need to value the reward or fear the consequence enough to alter their behaviour, and they need to have the skills to produce the expected behaviour in the first place.

For neurodivergent students, one or more of these conditions is often not in place.

A student in the amber zone of their nervous system (already approaching dysregulation) cannot perform the same executive functions as a regulated peer. The threat of a consequence in that moment doesn't redirect them. It adds pressure to an already strained system. For PDA students specifically, the experience of external control, however reasonable, can itself function as the trigger for escalation.

The research is clear: behaviour that serves a function cannot simply be removed. It has to be replaced with something that meets the same need more effectively. Consequence-based systems that focus on stopping behaviour without addressing its function miss the most important question: why is this happening?


What actually works: a function-informed approach

Understanding the function of a behaviour (what it's achieving for the student) is the foundation of effective support. Broadly speaking, most challenging behaviour serves one of four purposes: to escape or avoid something aversive, to access something preferred, to seek attention or connection, or to regulate sensory or emotional experience.

Once the function is identified, intervention can be targeted. A student who is refusing a task because it feels overwhelming needs a very different response than a student who is refusing because they haven't had enough sleep and their sensory threshold is at rock bottom.

Effective neuroaffirming behaviour support includes:

  • Antecedent modification: changing conditions before behaviour occurs, not just responding after
  • Demand reduction and choice-making: offering genuine autonomy within the structure, not as a reward but as a consistent condition of the environment
  • Assent-based practice: treating the student's expressed preferences and signals of discomfort as valid and meaningful information
  • Co-regulation before instruction: prioritising the student's nervous system state before introducing academic or behavioural demands
  • Teaching replacement skills: ensuring the student has a genuinely effective way to communicate the need the behaviour was meeting


The shift this requires

Moving from consequence-based to function-informed behaviour support requires a shift in how we understand behaviour, from a problem to manage to a communication to understand. That shift is not always comfortable, and it takes time and support to implement well.

But it is, consistently, the approach that changes outcomes, not just for the student's behaviour in school, but for their relationship with school, with learning, and with the adults in it.
